What is GEO, and why is everyone suddenly asking?

Generative Engine Optimization (GEO) is the practice of optimizing digital content so that it is cited, mentioned, and accurately represented in AI-generated answers from systems like ChatGPT, Google AI Overviews and AI Mode, Perplexity, Gemini, and Copilot.

Unlike traditional SEO, which optimizes for a ranked list of links on a search engine results page, GEO targets inclusion in a synthesized answer, where there are no ten blue links, often no click at all, and usually only a handful of cited sources. The term was coined in a 2023 Princeton research paper (“GEO: Generative Engine Optimization,” Aggarwal et al.), which found that specific optimization strategies could increase visibility in AI-generated responses by up to 40%. The reason the “GEO vs. SEO” question keeps coming up is simple: user behavior is visibly splitting. Google AI Overviews processes roughly 15 billion queries per day and ChatGPT around 2.5 billion, AI-referred website sessions jumped 527% year-over-year in early 2025 (Previsible), and in B2B software, buyers increasingly start research inside AI tools. What stays the same: GEO stands on SEO’s shoulders

The uncomfortable truth for anyone selling GEO as a clean break: most AI search engines are search engines underneath. When ChatGPT, Perplexity, or Google AI Mode answer a question about the live web, they run retrieval: they query search indexes, fetch pages, and synthesize what they find. Content that can’t be crawled can’t be retrieved; content that doesn’t rank anywhere rarely gets fetched; content without authority signals rarely gets trusted.

That means the classic SEO fundamentals are not optional for GEO. They’re prerequisites:

  • Crawlability and technical health. If GPTBot, ClaudeBot, PerplexityBot, or Google-Extended can’t access your pages, you don’t exist in AI search. It’s the first thing we check in every GEO audit.
  • Standard web infrastructure. Our Markdown vs. HTML experiment made this concrete: over 14 days, AI crawlers visited our HTML pages steadily while identical .md versions received zero AI bot visits, and no AI platform ever cited a .md URL. AI search runs on the same HTML web that Google does.
  • Content in crawlable body text. In our image metadata experiment, facts hidden only in filenames, alt text, and captions were retrieved correctly in just 2.5% of 120 test runs. Worse, over 55% of runs produced confidently hallucinated answers. What isn’t in the body text effectively doesn’t exist.
  • Quality still gets policed, at least by some platforms. In our 2,000 AI blogs experiment, Google silently deindexed two domains filled with scaled AI content within months. ChatGPT crawled the test site 5,332 times and cited it exactly zero times. Spam shortcuts don’t transfer to the answer layer.

If your SEO program is weak, your GEO program has nothing to stand on. A roof can’t replace a foundation.

What actually changes: five structural differences

Where the disciplines diverge, they diverge sharply. These are the five differences we consider structural, not cosmetic.

1. The success metric: from rankings to citations. In SEO you win position #1 and measure clicks. In AI search you win inclusion: being mentioned as a brand, cited as a source, and recommended when a buyer asks for options. We routinely see brands that rank on page one of Google get zero mentions in ChatGPT for the same query, and vice versa. 2. The unit of optimization: from page to passage. Search engines rank URLs; language models lift passages. A page gets cited because one specific chunk (a definition, a statistic, a comparison table, an FAQ answer) cleanly answers one specific question. GEO-ready content is written in self-contained, quotable blocks: the definition in the first 100 words, claims with named sources, structure over prose. 3. The query itself: from keywords to conversations. When we compared real user prompts against keyword-tool estimates, real prompts averaged 15.1 words versus 8.8 words, over half contained personal pronouns (“best tool for my agency…”), and 78.9% carried tool-finding intent. People don’t type “geo tools” into ChatGPT. They describe their situation and ask for a recommendation. That’s why AI keyword research starts from prompts, not keyword lists.

4. The competitive surface: from ten results to one answer. A SERP distributes attention across many results; an AI answer concentrates it on a few cited sources and a handful of named brands. That makes AI search closer to winner-take-most. It also makes accuracy a new battleground: our experiments repeatedly caught platforms fabricating details when information was missing. When the answer engine describes your product wrongly, there’s no result #4 correcting it.

5. Where visibility is earned: the third-party paradox. This is the most underrated shift. Across our citation analyses, roughly 95% of the citations that mention a brand come from websites the brand doesn’t own. Brand-owned websites account for only about half of all AI citations overall, with news and media, communities, and encyclopedias making up much of the rest. ChatGPT leans notably harder on Reddit, Wikipedia, and news than Google AI Overviews does. Classic SEO could be won largely on your own domain. GEO cannot.

Best for: SEO remains the discipline for capturing classic search demand and feeding the retrieval layer. GEO is the discipline for winning the answer itself. You need both, because the second consumes the first.

What 12 months of controlled GEO experiments taught us

Since 2025 we’ve been running single-variable experiments on live sites; the full list lives in our GEO Experiments hub, and the methodology is public. The results argue for evolution, not revolution:

What works:

  • Community engagement is a citation machine. In our Reddit experiment, an active subreddit earned 9x more AI citations than a dormant one with identical content (426 vs. 48 over 60 days), roughly 14 citations per hour of community work. Comment depth mattered more than upvotes.
  • Answer-shaped on-page content. Adding FAQ content to our homepage increased citations roughly 350% (2,379 vs. 529 in the comparison window).
  • Third-party authority. Wikipedia presence, digital PR, and LinkedIn content consistently get referenced in AI answers, exactly what the third-party paradox predicts.

What doesn’t work (yet):

  • llms.txt. In our 90-day llms.txt experiment, only 84 of 62,100+ AI bot requests (0.1%) ever touched the file, and it performed 3x worse than an average page. No major platform relies on it for discovery.
  • Schema markup as a direct AI signal. Our three-month schema experiment across seven platforms found only Gemini could actually retrieve structured data; the other six failed or hallucinated. Schema stays valuable for classic SEO and rich results, but it is not a GEO cheat code, because “the direct mechanism simply doesn’t exist for most AI platforms today.”
  • Format tricks and gray-hat shortcuts. Markdown mirrors earned zero citations, image metadata barely registers, and hidden text and prompt injection were ignored or rejected by every platform we tested for instruction-following.

Notice the pattern: the tactics that work (answer-shaped content, community, PR, third-party authority) are intensified versions of things good SEOs already believed. The tactics that fail are mostly the ones marketed as GEO magic tricks.

So is SEO dead? The honest verdict

SEO as an acronym will survive; SEO as a self-contained practice won’t. The realistic scenario for the next few years looks like this:

  1. Classic search demand persists. Billions of traditional queries aren’t disappearing, and Google is folding AI answers into search rather than replacing it.
  2. The click economy shrinks. More questions get resolved inside the answer, so traffic becomes a worse proxy for visibility. Brands that only measure sessions will systematically underestimate their AI-era presence (and their competitors’).
  3. The platforms diverge. Our 2,000 AI blogs experiment showed the same content being deindexed by Google, ignored by ChatGPT, and cited heavily by Copilot (69% of all citations). “AI search” is not one channel; it’s several, each with its own filters.
  4. The disciplines merge. The strongest teams already run one organic-visibility program with two scoreboards: rankings and AI citations, mentions, and share of voice.

“Is GEO replacing SEO?” ultimately gets the relationship backwards. GEO doesn’t replace SEO; it inherits it, adds a new measurement layer, and redistributes effort toward passages, prompts, and third-party presence.

How to start with GEO without abandoning SEO

  1. Baseline your AI visibility. Pick the 50–100 prompts your buyers actually ask (mine Search Console question queries, sales calls, and prompt-first keyword research) and measure how often you’re mentioned and cited across ChatGPT, AI Overviews, Perplexity, and Gemini, and how competitors compare.

  4. Invest off your own domain. Digital PR, Wikipedia (where legitimately warranted), active community presence on Reddit, review platforms, and expert bylines, because that’s where ~95% of brand citations originate.
  5. Monitor, then iterate. AI answers are volatile and platforms filter differently. Treat GEO like a rolling experiment. That’s literally how we run ours: change one variable, watch citations and share of voice, keep what moves the number.
